Brother, let’s get real for a second, how many times have you found yourself chasing after "the right hire," burning cash on random lead vendors, or second-guessing your growth options when things get tough? If your answer is anything other than “never,” you’re not alone. We’ve lived it, we’ve survived it, and we’re giving you the roadmap so you can skip the unnecessary pain.
Here’s what will actually build your agency next year, no fluff, just straight talk and tactics you can put to work:
1. Get Ruthless About Process , Not Just People
You want team stability? Document everything. That includes onboarding, daily activity, and how a lead goes from cold to closed. If you can’t hand your process to a brand-new producer and get the same output every time, you don’t really have a business, you’ve got chaos.
Write out your hiring, onboarding, and sales process step by step.
When someone asks a question, answer it ONCE, then add it to your manual.
Update monthly as your agency grows. Stale process is dead process.
2. Recruit Like You’re in the Fast Lane
You’ll have turnover, especially if you’re actually growing. Plan for it. The only thing worse than losing people is scrambling for replacements.
Block time every week for interviews, even when “fully staffed.”
Set expectations with new hires: this is sales, not a desk job factory.
Ditch the fantasy of staff loyalty forever. Their loyalty is to their family (and it should be).
3. Growth Only Lives in the Sales Column
Here’s the deal: You’re not running a paperwork company, you’re running a sales machine. Survival, and real growth, comes down to relentless focus on new business.
If you’re new, push EVERYTHING else aside during prime selling hours.
All admin tasks are after hours. No exceptions.
Only hire more “back office” when your producers are maxed, don’t do it early.
4. Comp Might Be the Hidden Killer, or the Hidden Win
Stop handing out commission for half-baked effort. Set a hard, unlocking baseline: no commission until producers hit a set item number. Consistency wins every time.
Create levels for producers, different baselines for rookies, vets, and top dogs.
No exceptions. Miss your baseline? No extra commission.
Warn them at hiring: comp is subject to annual review. Keep it transparent.
5. Perfect Before You Add
Before you chase more "shiny new" lead sources or hire another body, get your current process flawless. Fix the holes, THEN step on the gas.
Run an audit: How are your cross-sells, winbacks, and referral asks?
Measure conversion at each stage, not just total new business.
Only then add more marketing spend or new hires.
There’s no magic trick, but there is a math equation. Track the data, set ruthless standards, lead your people, but let the system do the work. Remember: New business is the engine. Build the team, fix the comp, run the process, and watch your agency become exactly what you always wanted.

Document every interaction – for your own E&O, and so when renewal time hits, your client remembers who stuck by them. That’s your “TeleFunnel for Claims” if it exists.
The #1 retention move most agency owners miss isn’t a slick sales follow-up. It’s how you manage the mess. Agencies that crush renewals have reps who say “Here’s how it’ll go, here’s what I can do, and here’s what I’ll keep you updated on.” It’s not sexy, but it is something nobody teaches. Stop worrying about the things you can’t control. Fix the thing you can: process, communication, and client empathy.
